It fell because its people opened the gates and welcomed a gift. That is why trust is the biggest gap in Cyber Risk Management.

Three thousand years later, the story still describes how many serious cyber incidents begin. Organisations invest heavily in firewalls, endpoint tools and monitoring, yet the attacker often doesn’t need to break through. They only need someone inside to trust the wrong thing.

This Cybersecurity Awareness Month, we want to look at the oldest attack technique in the book and ask a question that belongs in every boardroom: what are we allowing through our gates, and why do we trust it?

The Trojan Horse Was Never About the Horse

In cybersecurity, a “Trojan” is malicious software disguised as something legitimate. It relies on appearing safe so that it gets accepted and executed.

But the lesson goes beyond malware. The Trojan horse worked because it passed through a decision point where trust had already been established. Nothing attacked the city. The citizens made a choice.

That is the core of modern cyber risk management. Many incidents don’t begin with a brilliant exploit. They begin with a decision: to install an application, approve an update, open a document, click a link or accept a login that looked normal.

Most of those decisions are rational. That is exactly why attackers use them.

The Horse Has Changed

Today’s Trojan horse rarely looks like a wooden statue, or even like obvious malware. It may take the form of:

A phishing email that appears to come from a colleague, a vendor or the CEO

A compromised software update or dependency from a source you already trust

A malicious browser extension or mobile app that seems helpful

A legitimate remote access tool misused after an attacker gains entry

A stolen credential, where there is no malware at all

That last one matters most. An attacker with a valid username and password arrives with an identity your organisation already recognises. Nothing looks malicious at the point of login. The problem only becomes visible when that identity starts behaving differently from its normal pattern.

This is why identity and access management has become a central part of cyber resilience. Knowing that someone proved they hold a credential is not the same as knowing they are who they claim to be, or that what they are doing is appropriate.

AI Is Making the Disguise Better

Artificial intelligence has not invented phishing, social engineering or malware. What it has changed is the cost of deception.

Phishing emails used to be easy to spot, with clumsy grammar and odd requests. Today, a convincing message can be produced in seconds, written in the target’s language, tailored to the organisation and styled to sound like a real person. The same applies to fake support chats, fraudulent websites and convincing voice impersonation.

The old Trojan horse was a single deception built for one purpose. The modern version can be adapted again and again with very little effort. The bigger shift is not that AI writes better malware. It is that AI makes it easier to manufacture trust.

And trust is what makes the Trojan work.

Five Ways Organisations Open the Gate Without Realising

1. Treating “trusted” as a permanent status
A vendor, an application or an employee account that was safe last year isn’t automatically safe today. Trust that never gets re-examined becomes a vulnerability.

2. Assuming the inside of the network is safe
Once something crosses the perimeter, a compromised endpoint shouldn’t be able to reach everything, and a legitimate identity shouldn’t have access to every system. Walls matter, but what happens inside the walls matters just as much. This is the thinking behind zero trust: never assume, always verify.

3. Overlooking third-party risk
Every supplier connected to your systems is another gate. A trusted vendor can become an entry point through no fault of your own. Effective third-party risk management means knowing which vendors support which critical services, how they connect to you, and whether their recovery commitments match your promises to customers.

4. Seeing events in isolation
An unusual login, an unfamiliar connection or a strange process may each have an innocent explanation. The risk emerges when those signals form a pattern. Without a connected view, no single team sees the whole picture.

5. Confusing awareness with resilience
Training people to spot a suspicious email is essential. But awareness alone can’t stop every deception, especially as AI improves it. The harder question is what happens when something does get through.

From Awareness to Resilience: What Happens After the Gate Opens

Prevention will never be perfect. A resilient organisation prepares for that reality with a second layer of thinking: detect, contain, recover and keep delivering critical services.

That requires more than security tools. It requires:

Clear ownership. Cyber risk should sit in the enterprise risk register, with defined roles from board oversight to operational response.

Tested incident response. A plan that has never been exercised is an assumption. Tabletop exercises, technical recovery tests and integrated drills each give a different level of assurance.

Business recovery, not only technology recovery. An application coming back online doesn’t mean the customer’s service is working. If the application is up but the reconciliation system is still down, the dashboard is green while the customer’s experience is red.

Capability metrics, not activity metrics. “100% of staff completed training” shows that work was done. It doesn’t prove the organisation can recover.

Closed-loop improvement. Every finding needs an owner, a deadline and a re-test. A finding that is documented but not fixed is a lesson identified, not a lesson learned.

Compliance with ISO 27001, NIST, SAMA or DORA is the starting point. Resilience is what the framework is meant to protect.

Why Cyber Risk Management Needs a Connected GRC Platform

In many organisations, the pieces of this puzzle sit in different places. The security team monitors threats. The compliance team tracks controls. The continuity team maintains plans. Procurement manages vendors. Each team may be doing its job well, yet nobody can see how identity risk, vendor dependencies, incidents and recovery capability connect.

A modern GRC platform brings those pieces together. When governance, risk, compliance and resilience data live in one place, leaders can:

See how cyber risks affect critical business services

Map regulatory requirements to policies, controls and evidence

Link critical services to the vendors, assets and people that support them

Track incidents, audit findings and remediation through to closure

Report on real capability, not just completed activities

This shifts cyber risk management from a periodic checklist to a continuous, decision-ready discipline.

How autoResilience Helps You Decide What to Trust

Ascent’s autoResilience platform brings governance, risk, compliance and resilience management into a single connected framework. In the context of the Trojan horse problem, it helps organisations:

Monitor and manage cyber risks in one view, so signals that look harmless in isolation can be understood in context

Automate incident response and recovery workflows, so teams act quickly and consistently when something does get through

Connect GRC, compliance and business continuity data, linking cyber risk to the critical services it could disrupt

Gain enterprise-wide visibility into risk posture, including third-party dependencies

Track remediation to closure, turning findings into fixes with clear owners and deadlines

The aim is simple: make resilience measurable, so leadership can see what is working, where the gaps are and what to fix next.

Beyond the Platform: Services That Support Your Journey

Technology is only part of the answer. Ascent also works with organisations to build the practices that make a platform effective. [Confirm and edit this list to match your current service lines.]

GRC implementation and advisory: aligning policies, risks and controls with frameworks such as ISO 27001 and NIST

Business continuity and operational resilience consulting: from business impact analysis to recovery strategy and testing, including SAMA BCM and ISO 22301

Cyber risk and third-party risk assessments: identifying where trust is assumed and where it needs to be verified

Incident response and crisis exercise support: testing capabilities, not just plans

Training and awareness programmes: building a culture where people pause, verify and report

A Simple Checklist for Your Next Leadership Meeting

Use these questions to test how well your organisation handles trust:

Which identities, applications and vendors do we trust automatically, and when did we last re-verify them?

If a valid credential were stolen today, how quickly would we notice unusual behaviour?

Can a compromised device reach systems it has no reason to access?

Do we know which critical services depend on which third parties?

When did we last run an integrated exercise that tested business recovery, not just technology recovery?

Do employees feel safe reporting a mistake early?

Are our findings closed, or only documented?

If several answers are uncertain, that’s where to start.

Frequently Asked Questions

What is a Trojan horse attack in cybersecurity?

A Trojan horse attack is when malicious software or a malicious request is disguised as something legitimate, so that people willingly accept it. Like the wooden horse of Troy, it succeeds not by breaking through defences but by being trusted and let inside.

Why is trust considered the biggest risk in cyber risk management?

Many serious incidents begin with a decision to trust: opening a document, approving an update, accepting a login or connecting a vendor. Attackers exploit these decisions because they look normal. Cyber risk management therefore needs to ask not only whether something is legitimate, but also what it is doing and whether that behaviour fits its usual pattern.

How does AI make phishing and social engineering more dangerous?

AI lowers the effort needed to create convincing deception. Messages can be written quickly, in the target’s language, and tailored to an organisation or a specific person. Fake support chats, fraudulent websites and voice impersonation are also easier to produce, which makes awareness training alone less reliable.

What is zero trust, and how does it help?

Zero trust is a security approach built on “never assume, always verify.” No user, device or application is trusted automatically, even inside the network. Access is checked continuously and limited to what is needed, so a compromised account or device cannot reach everything.

What is the difference between cybersecurity awareness and cyber resilience?

Awareness teaches people to recognise and avoid threats. Cyber resilience is the organisation’s ability to detect, contain and recover from an incident while continuing to deliver critical services. Awareness reduces the chances of an incident, and resilience limits the damage when one still happens.

How can a stolen credential be an attack when no malware is involved?

An attacker with a valid username and password arrives with an identity your systems already recognise, so nothing looks malicious at login. It only becomes visible when the account behaves differently from normal, such as accessing unusual systems or at unusual times. This is why identity and access management and behaviour monitoring matter.

Why does third-party risk management matter for cybersecurity?

Every supplier connected to your systems is another entry point. A trusted vendor can be compromised through no fault of yours, and their recovery commitments affect your own. Knowing which vendors support which critical services helps you prepare for this.

How does a GRC platform support cyber risk management?

A GRC platform brings risks, controls, policies, vendors, incidents, audit findings and remediation into one connected view. Signals that look harmless in isolation can be understood in context, and leadership can track fixes to closure and report on actual capability rather than completed activities.

How does autoResilience help?

autoResilience brings governance, risk, compliance and resilience management into a single framework. It helps organisations monitor cyber risks in one view, automate incident response and recovery workflows, connect GRC and business continuity data, gain visibility into third-party dependencies and track remediation to closure.

What should employees do if they suspect a phishing email or click on something by mistake?

Report it immediately to the IT or security team, without waiting or worrying about blame. Early reporting often decides whether an incident stays small. Organisations should make this easy and safe, with one clear channel and a culture that thanks people for speaking up.

The Takeaway

The wooden horse has long disappeared. In its place we have software, identities, suppliers, credentials and increasingly convincing digital interactions. The disguise keeps changing, but the technique doesn’t.

The important part of the Trojan horse story was never the horse. It was the decision to let it through the gates. Building stronger gates matters. Understanding what we allow through them matters more.

Ready to strengthen how your organisation manages trust, risk and recovery? Schedule a free consultation today and talk to our team about connected cyber risk management.

The city of Troy was not conquered by breaking its walls.
